Deciding whether to reupholster or recolour a leather sofa comes down to one question: is the leather itself still sound? If the hide is intact and the problem is faded, worn or scuffed colour, recolouring will bring it back at a fraction of the effort. If the leather has torn, gone papery, peeled or been damaged beyond the surface, reupholstery is the honest answer. What recolouring does and does not fix
Recolouring is a surface process. The existing leather is cleaned thoroughly, any worn or cracked areas are prepared and sealed, and a new coloured finish is built up in layers, then locked in with a top coat that matches the original sheen. Done properly, it makes a tired sofa look freshly delivered, and it can be done in the same colour or a different one entirely.
What it cannot do is replace missing leather. A seat that has split open, a panel that has been chewed by the dog, or leather that has dried out until it feels like cardboard will not be cured by a new finish on top. Small tears and cracks can be repaired first and then recoloured, and we do that every week. But there is a point where the underlying hide has failed, and putting a new colour on it is like painting rotten wood.
What reupholstery involves
Reupholstery is a rebuild. The old leather comes off, the frame and springs are checked and repaired if needed, the padding is renewed or replaced, and new leather is cut, sewn and fitted. It is skilled, time-consuming work that is done in our workshop in South Benfleet rather than at your home, and the sofa will be away for a while.
The result is effectively a new sofa on a frame you already know is comfortable. That matters more than people think. A good hardwood frame from a decent manufacturer will outlast several sets of leather, and many of the sofas that come to us for reupholstery are far better made than anything the owner could buy for the same money today. If the seat cushions have collapsed as well, we can fit new foam cushions at the same time so the whole sofa feels right again.
Partial reupholstery
You do not always have to do the whole sofa. Where one panel has failed, for instance a seat that has worn through while the back and arms are fine, we can replace that panel with matching leather and then recolour the rest so everything blends. That middle path saves a great deal compared with a full re-cover, and it is one we suggest often.
How we decide whether to reupholster or recolour a leather sofa
When Jon, our founder, looks at a sofa in a living room in Chelmsford or a flat in east London, he is checking the same things every time.
The condition of the hide
He presses and flexes the leather in the worn areas. If it is still supple, with the top coat worn but the hide beneath intact, that is a recolouring candidate. If it cracks when flexed, feels dry and thin, or has split along the seams and creases, the leather is at the end of its life. No finish will hold on it for long.
The type of leather
Bonded leather (sometimes sold as “leather match” or “bicast”) is a layer of leather fibres and polyurethane on a fabric backing. When it starts to peel, and it always does, recolouring is not an option because there is no leather beneath the finish to bond to. Those sofas are either reupholstered in real leather or replaced. Genuine pigmented, semi-aniline and aniline leather, on the other hand, recolours beautifully.
The extent of the damage
One or two worn seats and a faded arm point towards recolouring. Damage on every cushion, splits at multiple seams and foam showing through in several places point towards reupholstery. Somewhere in between, the partial approach often wins.
The sofa itself
A well-made sofa from John Lewis, Natuzzi, a chesterfield maker or a reputable independent is almost always worth reupholstering if the leather has gone. A budget sofa with a lightweight frame and sagging webbing may not be, and we will say so rather than take your money.
Time, disruption and value
The choice to reupholster or recolour a leather sofa also decides how long you are without it. Recolouring is usually done at your home over a day, sometimes two for a large corner unit, and the sofa is back in use shortly after the finish has cured. Reupholstery means the sofa leaves the house, and the time it is away depends on the size of the piece, the leather chosen and how much work the frame and cushions need. We give you a clear estimate before you commit.
In terms of cost, recolouring is the smaller job and reupholstery the larger one, simply because reupholstery involves new hides and a great deal more labour. Every job is quoted individually, and quotes are free. What we can say in general is that both options are normally well below the price of replacing a good quality sofa with an equivalent new one, and both leave you with a sofa that still fits the room and still suits the way you sit.
The home fixes that make the decision for you
We should mention the things that turn a recolouring job into a reupholstery job. Spray dyes from the internet are the biggest offender. They sit on the surface, crack within months, and often contain solvents that break down the original finish beneath, leaving the leather worse than before. Shoe polish darkens and stains but does not bond, and transfers on to clothes. Baby wipes and household cleaners strip the top coat a little each time until the pigment comes off on a damp cloth.
Jon has seen sofas that could easily have been recoloured arrive in a state where the only choice was new leather, purely because of a well-meaning weekend with a spray can. Changing colour, not just refreshing it
One thing worth knowing is that recolouring is not limited to the original shade. A cream sofa that has become impractical in a house full of children in Brentwood can become a deep tan or a charcoal grey. A dated burgundy chesterfield can become a soft brown. The process is the same as a like-for-like recolour, just with a different pigment, and it is a good deal less upheaval than reupholstering simply to get a new colour.
With reupholstery, the choice is even wider, because you are choosing the hide from scratch. When neither is the right answer
Occasionally the answer is to do neither. A sofa with a cracked frame, a peeling bonded cover and cushions that have gone flat is not worth rebuilding unless it has real sentimental value. We will tell you that plainly, and we would rather lose the job than see you spend money on the wrong sofa. For anything in between, a wider leather restoration that combines repair, recolouring and new cushion foam is often the most sensible middle ground.
